上海交通大学硕士学位论文上海焦化有限公司竞争战略探讨姓名:肖文高申请学位级别:硕士专业:工商管理指导教师:史占中20060611上海焦化有限公司竞争战略探讨摘要近年来,受石油资源有限等的约束,国际油价持续上涨,煤炭作为基础能源的地位得到进一步加强。在煤炭资源相对丰富的我国,发展煤化工被看作是解决“油荒”的有效途径而成为一个投资热点,几乎所有的煤炭产区纷纷出台煤化工发展规划,煤制油、煤制甲醇等项目建设形成一股热潮。据了解,在产煤省份制定或正在讨论的“十一五”规划中,煤化工都是一个重头戏。上海焦化有限公司(以下简称上海焦化)地处上海这座远离煤资源的特大型城市,自五十年代建厂以来,一直在全国煤的综合利用企业中名列前茅。经过近十多年来的结构调整,上海焦化已成为综合性大型煤化工、碳一化工企业,同时又是冶金、化工、医药等行业的原料和燃料供应基地,在2003年中国化工销售收入100强之中位居第82位。在碳一化工和羰基合成方面,上海焦化在技术上获得了诸多项的突破,同时在炼焦、焦油处理、TEXACO煤气化装置的管理等方面有了很好的基础,并拥有相当的技术力量。上海焦化除了有设计能力年产180万商品冶金焦、35万吨甲醇、11万吨CO、5万吨苯酐以外,还是上海市昀大的城市煤气生产企业,生产煤气约占全市人工煤气量的46.5%(约11亿立方米)。随着“西气东输”的天然气到达上海并进入商业运行,煤气占销售收入的比重将迅速下降,相应地因供城市煤气而拥有的社会地位也将受到削弱。上海焦化目前尚有5座焦炉,但不论炉型、炉龄、附属设备都已老化,虽然近几年进行了拦焦除尘、加煤除尘、干熄焦等改造,但在清洁生产方面仍然不能满足城市有关环境保护的规定和周边民众的需要。2005年底,上海已明确将吴泾化工区的综合整治列为第二轮“新三年”环保整治计划的重点。另外,资源大省的基础设施不断跟上,使上海在很多方面的竞争优势从煤化工这个意义上看已经失去。面对这些挑战,上海焦化必须重新审视目前所处的战略环境,对自身业务类别进行梳理,确定经营方向,并在此基础上,根据自身实力和行业状况,分析企业外部环境的机遇与威胁,选择和实施适应公司总体战略目标和当前所处环境的竞争战略,进一步提升在同行业中的竞争力,实现可持续的发展并不断壮大实力。本文基于上述背景和情况,重点探讨上海焦化的竞争战略,主要分如下几个部分进行研究:前言,简单阐述本论文研究的背景、目的、意义和研究方式方法,以及主要思路等。第一章,煤化工行业特点与上海焦化现状分析。包括上海焦化现状分析,以及对上海焦化所处的行业历史、现状和特点进行分析。第二章,上海焦化经营环境及主营业务实力分析。通过对宏观外部环境分析和目前上海焦化几项业务的分析,在探讨上海焦化所处战略环境的基础上明确经营业务的定位。第三章,上海焦化的SWOT分析。探讨上海焦化面临外部环境的机遇和威胁,内部所具备的优势和劣势,为竞争战略选择做准备。第四章,上海焦化的市场结构分析和基本竞争战略选择。在前述几章的基础上,根据波特5种竞争力的分析,对上海焦化的竞争战略进行探讨,并确定将总成本领先战略作为昀终选择。第五章,上海焦化的竞争战略实施对策探讨。分析在实施成本领先战略的过程中,关于战略原则的确立、组织结构和人力资源、生产的组织、技术进步、系统集成和流程再造、企业文化建设等等问题。关键词:上海焦化市场结构SWOT分析竞争战略战略实施RESEARCHOFSHANGHAICOKING&CHEMICALCORPORATIONFORCOMPETITIVESTRATEGYABSTRACTInrecentyears,theinternationaloilpricehasbeencontinuedtoriseandthestatusofcoal-basedenergyhasobtainedfurtherstrengthens.InChina,becausecoalresourcesisrelativelyrich,developcoalchemicalindustryisregardedasthesolutionforoilstarveandbecomeespeciallyafavoriteforinvestors.Almostcoalsproductionareaappearsthecoalchemicalindustrydevelopmentplaninabundance,andtherehasformanupsurgeofsettingupmanyprojectsuchas“coaltooil”and“coaltomethanol”andsoon.Itisreported,inmostprovincesproducingcoal,“eleventhfiveplanning”thatisbeendiscussedandestablishedcomprisecoalchemicalindustry,andthecoalchemicalindustryhasbeenaclimaxinchemicalindustry.Shanghaicoking&chemicalcorporation(tohereafterrefertoasSCCC)islocatedatShanghai——alargecitywhichisfarfromthecoalresources.Sincethe50's,SCCCisoneofthebestcontinuouslydevelopingplantinthenationalcoalcomprehensiveutilizationenterprises.Afterstructureadjustmentforthelastdecade,SCCChasbecomeabigcomprehensivecoalchemicalenterprisethatisgoodatC1chemicalindustry.Thiscorporationalsohasbecomeoneimportantsupplierofrawmaterialfuelformetallurgy,chemicalindustry,medicineindustryandsoon.Itissituated82ndinthetop100aboutsaleincomeinChinesechemicalindustry2003.InC1chemicalindustryandcarbonylsynthesisaspect,SCCChasalsoobtainedmanybreakthroughsinthetechnologynow.Meanwhile,SCCChasgoodfoundationinthemanagementofcoking,tarprocessing,TEXACOgasificationinstallmentandthesuitabletechnicalforce.Atpresent,SCCChasyearlyproductioncapabilityof1.8millioncommoditiessmeltercokes,350,000tonsmethanol,110,000tonscarbonmonoxide,and50,000tonsphthalicanhydride.Ontheotherhand,itisthebiggesttowngasproductionenterpriseinShanghai,theproductioncoalgasapproximatelycomposesthewholecityartificialcoalgasspirit46.5%(approximately1.1billioncubicmeterseveryyear).WhileWestgastoEastisproceeding,thenaturalgaswillarriveShanghaiandenterthecommercialmovement,thecoalgasaccountsforthesalesincomewillrapidlydrop,correspondinglythesocialpositionthatgainfromsupplyingthesocialcoalgaswillbeweakened.Cokeovens,themainequipmentsofcoalchemicalinSCCCareoldandunderdevelopment.Althoughmassiveinvestmentshavebeendonesuchasblockingtheburntdustremoval,thecoalingdustremoval,drylyextinguishesburntandsoontheseyears,itstillcouldnotsatisfythecityrelatedenvironmentalprotectioninthecleanproductionaspectthestipulationandtheperipheralpopulace'sneed.Intheendof2005,thegovernmentimplementedthesecondturnthenewthreeyearsoftheenvironmentalprotectionrenovatetheplan,Wujingareaislookedasakeypart.Atthesametime,withthestrengthsunceasinglyalongwithotherprovincesandcitiesinfrastructure,Shanghai’scompetitiveadvantagefromcoalchemicalindustryinthepastisbecomeahistory.Undersuchsituation,SCCChavetocarefullyexaminethestrategicenvironmentanditsownbusinesses,determinethemanagementdirection,analysiscompany’sstrengthsandtheprofessioncondition,analysisitsexternalenvironmentopportunitiesandthreats,choiceandcarryoutcompetitionstrategythatadapttoitselfandrealizesthesustainabledevelopmentandexpandsunceasinglythestrength.Thisarticlebasedontheabovebackgroundandthesituation,discussesthecompetitionstrategyforSCCC,whichconsistsofprefaceandfivechapters.Preface,simplyintroducethebackground,objective,methodaswellasmainmentalityandsoon.Chapter1isabouttheoutlineofcoalchemicalindustry.MainlyincludestheintroductionofSCCC,andthecoalchemicalindustry’shistory,situationandcharacteristic.Chapter2mainlyanalysisthemanagementenvironmentsandchosebusinesses.BytheanalysesofSCCC’sseveralservicesandthemacroscopicexternalenvironment,thechoiceisdecidedafterdiscussingthestrategi
