1工位准备流程WorkstationReadinessProcess职责RolesandResponsibilities2班组长和班组成员TeamLeaderandTeamMembers针对某一事件ForanEvent•复印一定量的工位准备检查单、状况单和对策单(每项操作各一份)。注:复印的表单上不要一同复上签字。Makeappropriatenumberofcopies(oneforeachoperation)ofWorkstationReadinessChecklist,Status,andCountermeasureforms.NOTE:Donotcopysignaturesonforms•在每项操作的确认板上张贴工位准备检查单、状态单和对策单。状态单放置在对策单和检查单前。所有的表单都必须在重大事件发生之前张贴出来。PostWorkstationReadinessChecklist,Status,andCountermeasuresheetsontheCertificationBoardateachoperation.TheStatussheetisplacedinfrontoftheCountermeasureandChecklists.Theseshouldbepostedpriortoanymajorevent填写工位准备检查单,就每项操作的问题进行是/否回答。CompletetheWorkstationReadinessChecklistmarkingYES/NOanswerstoquestionsforeachoperation3班组长和班组成员(续)TeamLeaderandTeamMembers(Cont)•完成物料准备检查单,填上每个零件号(直接物料和间接物料),对每个问题用X/O进行是否回答。CompleteMaterialReadinessChecklistbypostingeachpartnumber(directandindirect)andmarkingX/Otoeachquestiononthematrix.•完成工位准备状态单,在每一项前贴上红点/绿点。CompleteWorkstationReadinessStatussheetplacingRED(X)/GREENdotsoneachitem.•完成工位准备对策单。检查单上每个回答为NO的问题都应反映在对策单上。CompleteWorkstationReadinessCountermeasuresheets.EachNO?onthechecklistwillbeenteredasanissueonthecountermeasuresheet.4班组长和班组成员(续)TeamLeaderandTeamMembers(Cont)每周两次TwiceWeekly•参加工位准备审核ParticipateinWorkstationReadinessReviews每周一次OnceWeekly•完成工位准备流程审核单CompleteWorkstationReadinessProcessReviewSheet进行中进行中Ongoing•解决与生产有关的工位准备问题,并向工段长汇报ResolveProductionrelatedReadinessissuesandreporttoGroupLeader•确认非生产性问题的解决,并向工段长汇报Confirmclosureofnon-productionrelatedissuesandreporttoGroupLeader5班组长和班组成员(续)TeamLeaderandTeamMembers(Cont)•问题解决后,在工位准备对策单上签字认可InitialtheWorkstationReadinessCountermeasuresheetwhenissuesareresolved•负责工位准备状态单(绿点/红(X)点)MaintainWorkstationReadinessStatusSheet(GREEN/RED(X)dots)•当工位准备状态单上的1/50布局图等项目呈现绿色时,签字认可并注上日期。InitialandDatetheMaterialPresentation?and?/50thLayout?itemsontheWorkstationReadinessStatusSheetwhenGreen•当操作的状态为绿色时,在工位准备状态单上签字并注上日期。SignanddateWorkstaionReadinessStatussheetwhenoperationhasachievedGREENStatus6工段长GroupLeader•培训班组长/班组成员。Trainteamleaders/members.•确保工位准备检查单、状态单和对策单填写完毕并张贴在每项操作的确认板上。EnsuretheWorkstationReadinessChecklist,Status,andCountermeasuresheetsontheCertificationBoardarepostedandcompletedontheCertificationBoardateachoperation.•确保工位准备状态单上每个项目都有红(X)/绿点(都为YES=绿色;有一个NO=红(X))。对于检查单上NO的项目,将问题反映在对策单上。EnsuretheWorkstationReadinessStatussheethaveRED(X)/GREENdotsoneachcategory.(AllYES=GREEN;OneNO=RED(X).EnsurethateachNOontheChecklistisenteredasanissueonthecountermeasuresheet•在状态单的右上角贴一个大的绿/红(X)。PostalargeGREEN/RED(X)ontheupperrighthandcorneroftheStatussheet•确保工段区域内工位准备的工段汇总表和图表完成并张贴。EnsureWorkstationGroupSummarysheet(Matrix)andChartsarepreparedandpostedingrouparea针对某一事件ForanEvent7工段长(续)GroupLeader(Cont)•对每个有待解决的问题确定负责人和解决日期。Assignownerandduedateforopenissues•如立即采取行动能解决问题,应解决带有红(X)的问题。ResolveRED(X)issuesifimmediateactionwillresolvetheproblem每周两次TwiceWeekly•和支持组一同对工位准备进行审核,对需要解决的问题进行沟通CconductoperationalreviewsofWorkstationReadinesswithSupportGroupstocommunicateissuesthatneedtoberesovled.•在工段的所有工位准备就绪前,召开状态交流会Conductstatusmeetingsuntilallworkstationsingroupareready8工段长(续)GroupLeader(cont)每周一次OnceWeekly•确保工段的总体状态为绿色前,工位准备的工段汇总单应得到更新(绿点/红点)EnsureWorkstationReadinessGroupSummarysheetisupdated(GREEN/RED(x)dots)untiloverallstatusisGREENforGroup•确保工段的总体状态为绿色前,工位准备的工段汇总图表及按项目汇总的图表应得到更新EnsureWorkstationReadinessGroupSummaryandSummaryByTypeChartsareupdateduntiloverallstatusisGREENforGroup•进行工位准备流程的检查。确保工位准备流程被遵循。ConductWorkstationReadinessProcessAudit.Ensureworkstationreadinessprocessisfollowed.进行中进行中Ongoing•在工位准备状态单上绿色项目旁签字并注明日期。InitialanddateGREENitemsontheWorkstationReadinessStatusSheet•状态单上右上角为绿点时,签字认可状态单。SignoffonStatussheetwhenupperrighthandcornerisGREEN•对未解决问题的状态进行沟通和跟踪9物料管理MaterialManagement•参加工位准备的初步审核,了解问题。ParticipateininitialWorkstationReadinessreviewstounderstandissues每周一次OnceWeekly•审核汇总资料。ReviewSummarydocuments•在所有需要解决的问题得以解决前,同工段长一起参加每周的审核。ParticipateinweeklyreviewswithGroupLeaderuntilallassignedissuesareresolved进行中Ongoing•当被要求直接对红(X)问题负责时,对问题提供解决措施并加以解决。Providecountermeasuresfor,andresolve,RED(X)issueswhendirectlyassignedownership•和工段长/班组长一同审核同物料管理有关的纠正行动。ReviewMaterialManagementrelatedcorrectiveactionswithGroupLeader/TeamLeader.针对某一事件ForanEvent10质量Quality针对某一事件ForanEvent:•参加工位准备的初步审核,了解问题。ParticipateininitialWorkstationReadinessreviewstounderstandissues每周一次OnceWeekly:•审核汇总资料。ReviewSummarydocuments•在所有需要解决的问题得以解决前,同工段长一起参加的每周的审核。ParticipateinWeeklyreviewswithGroupLeaderuntilallassignedissuesareresolved进行中Ongoing•当被要求直接对红(X)负责时,对问题提供解决措施并加以解决。Providecountermeasuresfor,andresolve,RED(X)issueswhendirectlyassignedownership11质量(续)Quality(Cont)•同工段长/班组长一起审核纠正行动和状态。ReviewQualityBuildConcern?correctiveactionsandStatuswithGroupLeader/TeamLeader.•当操作的制造问题由绿点表示时,在工位准备状态单上签字认可。SignoffontheWorkstationReadinessStatussheetwhentheoperationhasaGREENdotfor“BuildConcerns”12制造/维修工程师Manufacturing/MaintenanceEngineer针对某一事件ForanEvent:•ParticipateininitialWorkstationReadinessreviews.WherethereisaRED(X)dotforTorqueErrorProofing,PowerTools,orEquipmentandFixtures,refertotheCountermeasuretounderstandissues.参加初步的工位
